Before You Do AI, Build the Foundations That Will Sustain AI Success

Every CEO, MD and Leader I speak with today has the same ambition. Turn AI into competitive advantage. Yet, too often, I watch organisations chase use cases before they establish the fundamentals to allow AI to deliver business impact.

It's like investing millions in a fleet of self-driving cars, but not first ensuring the roads exist.

The Trap of Activity Without Readiness

The approach is common and expensive.

  • A leadership team announces an AI initiative.
  • Consultants arrive to suggest “quick wins.”
  • Vendors pitch solutions with impressive demos that sell the dream.

Momentum builds, but then it doesn't. Projects slow. Models fail to scale. Business leaders lose confidence because the dream didn't translate into measurable results.

And the issue rarely lies in the technology itself. It lies in sequence and readiness.

The Sequence That Actually Works

AI success is not about adopting the newest model or platform. It's about harnessing the technology superpower by executing in the right order.

  1. Strategic Alignment. Clarify how AI supports your core business priorities, for example growth, cost efficiency, customer experience, or operational resilience.
  2. Data Foundation. Assess whether your data is discoverable, trusted, and governed to enable those priorities.
  3. Capability Model. Define roles, operating structure, and accountability for sustained delivery.
  4. Value Measurement. Establish clear metrics to track impact and pivot early if needed.

When these steps precede use case selection, AI stops being a series of pilots and starts becoming a scalable capability.

Why the Foundation Defines the Outcome

Organisations often underestimate how intertwined data and strategy are. Without a strong foundation of clean, connected, and governed data, you cannot harness AI at scale. Without strategic clarity, you cannot prioritise where AI creates meaningful advantage.

In my career guiding organisations in AI and Digital Transformation Delivery, one lesson has been consistent. AI and Digital Transformation long term success mirrors organisational discipline. Companies that embed governance, ownership, and measurement from day one build momentum that compounds over time.

Those that jump straight to implementation usually find themselves revisiting the basics a matter of months later, but this time under pressure and with eroded trust.

Turning Vision Into Value

The C-suite's role is not to champion “doing AI.” It's to ensure the organisation is ready to deliver AI responsibly, repeatably, and strategically. Beginning with aligning ambition to data reality and leadership intent.

When that foundation is solid, AI won't just automate, it will significantly amplify your competitive position.

Before kicking off your AI initiatives, ask one simple question. Have we got the foundation our strategy deserves?
